Revitalising Coffee Production in Indonesia: A Sustainable Value Chain Approach

​Indonesia’s coffee legacy runs deep, yet its smallholder farmers who produce much of its beans face rising economic pressures. Increasing input costs, stagnant bean prices and climate disruptions have already narrowed thin margins. Even in premium segments like organic coffee, returns remain low, a familiar trend among many undifferentiated agro commodities.

To address this, sustainable transformation must go beyond conventional methods. Regenerative farming, supported through local advisory services, helps farmers build drought resilience and reduce dependence on costly chemical inputs. Equally vital is farmer aggregation- organising smallholders to collectively purchase inputs and improve post-harvest processes. This empowers them to negotiate for better prices and limit the influence of profit-draining middlemen. Despite their central role, farmers capture only a small share of coffee’s retail value. For instance, a single café cup priced at SGD $6 yields just 8% ($0.50) back to the producer. This imbalance shows the need for stronger upstream models.

In Lampung Barat, Southern Sumatra, our consultancy partnered with coffee growers to explore higher-value market linkages. By facilitating direct connections with food and beverage (F&B) outlets, encouraging contract farming and advancing brand storytelling rooted in place and people, we sought to help agro producers move up the value chain. This strategy is replicable across various agro sectors, from rice to corn, and helps stabilise incomes while enhancing product quality and its origin.

Indonesia’s coffee story is an example of global agro-commodity challenges. To ensure equity and sustainability at its origin, interventions must be holistic, which combines innovation, collective action and a purposeful branding.
